I have this conversation a lot. Games just do it differently,
so once you have a feel for it, discuss it with new players
before sitting down. Sometimes (surprisingly, to me) you accept
a player's statement and they give you a sad puppy face and
ask, "Don't I have to roll it?" That can bust up their
suspension of disbelief, so try to cover it beforehand.
